Steel Fabrication ERP vs Excel: When Does a Spreadsheet Stop Working?

A spreadsheet stops working for a steel fabricator when several people need the same stock, job and cost data at once, and the numbers no longer match the shop floor

Typical triggers are untracked offcuts, drawing revisions that reach the shop late, jobs costed from last month’s rates, and outside processes with no pending-quantity record. At that point, steel fabrication ERP replaces manual reconciliation with one live database.

Bsquare Solutions develops Pothera ERP for manufacturers and has served them since 1999. This guide is honest about where Excel is still enough.

Is Excel enough for a steel fabrication business?

Yes, at the start. A single-yard fabricator with a handful of jobs, one person maintaining the sheets and simple stock can run on Excel and Tally for a long time. The problem is that spreadsheets scale with people, not with complexity.

Situation

Excel is usually enough

Excel starts failing

Number of live jobs

A few at a time

Many jobs, with different drawings and due dates

People editing data

One or two

Stores, production, quality, purchase and accounts all need the same data

Sites

One yard

A second unit, a project site or outside vendors

Stock

Simple, in one unit

Plates, coils and sections by weight, length and piece, plus offcuts

Traceability

Rarely asked for

Customers or inspectors ask for certificates and heat numbers

Reporting

Monthly, by one person

Owners want job margin and stock position any day

What are the 10 signs your spreadsheet has stopped working?

#

Sign

What it looks like in a fabrication shop

1

Physical stock never matches the sheet

An offcut or returned plate was used but not logged

2

Several versions of the same file

“Final”, “Final 2” and “Latest” circulate between stores and purchase

3

Job cost is known only after the job closes

Overruns appear when it is too late to act

4

Drawing or BOM changes reach the shop late

Parts are cut to the old revision

5

Material sent outside cannot be reconciled

Nobody can say what is still with the galvanising vendor

6

Quotes use old steel rates

Margin disappears when the rate moves

7

One person holds all the knowledge

Formulas break when they are on leave

8

Month-end takes days of matching

Finance rebuilds figures from several sheets

9

Compliance is manual

E-invoices, e-way bills and challans are prepared by hand

10

Owners cannot see numbers without asking

Every question needs someone to “pull a report”

If you recognise three or more, spreadsheets are already costing you more than they save.

Where does Excel fail in steel fabrication specifically?

Steel inventory management

Steel is bought by weight, cut by length and issued by piece, and plates, sections and offcuts all behave differently. Good steel inventory management means tracking each lot, issuing it against a job, returning the remainder and valuing it correctly. In Excel, every issue, return and offcut is a manual entry, so stock drifts from reality. Bsquare’s 2026 survey of 500 Indian manufacturers found that 71% named inventory inaccuracy as a top pain point before ERP.

Traceability

Customers and inspectors may ask which heat and mill certificate a component came from. In a spreadsheet, that link depends on someone typing it correctly and keeping the certificate filed alongside. Steel traceability is far more reliable when each receipt, issue and dispatch is linked in one system.

Drawing and BOM revisions

A spreadsheet cannot stop the shop from working on an old revision. An ERP can hold a current BOM and make it the only version the shop floor sees.

Job costing

Excel job costing relies on formulas that break when someone inserts a row or links to the wrong tab. Scrap, offcuts and yield make steel costing harder, and cost known only at month-end cannot change decisions. See how Pothera ERP tracks scrap, yield and heat-wise costing.

Outside processes

Galvanising, painting and machining mean material leaves your gate. Without challan-based tracking, pending quantities and process loss live in someone’s memory. See Pothera job work and sub-contract management.

Visibility

In the same survey, 63% named a lack of real-time visibility into production as a pre-ERP pain point. A sheet shows what someone last typed, not what is happening now.

How do steel inventory management in Excel and in ERP compare?

Area

Excel

Steel inventory software (ERP)

Stock updates

Manual entry after each movement

Updated by the issue, receipt or return transaction itself

Multiple users

Conflicts and overwritten data

Everyone works on one live database

Lot and batch traceability

Typed in, easily missed

Linked to each receipt, issue and dispatch

Offcuts and returns

Often unrecorded

Returned to stock against the job

Job-wise material balance

Built by hand

Report from issue and return transactions

Drawing or BOM versions

Several copies

One current version

Approvals

Email and chat

Multi-level workflows with a record

Outside processes

Separate sheet

Challan-based tracking with pending quantities

Compliance

Manual preparation

E-invoicing through API integration

Reports

Built by hand each time

Dashboards and reports on live data

Access control

Whole file or nothing

Role-based, field-level authorisation

Growth

Complexity multiplies the sheets

Add users, plants and modules to one system

What does an Excel-based process cost you?

Use this illustrative example: three people in stores, production and accounts spend 2 hours a day each reconciling sheets.

  • 3 people × 2 hours × 26 working days = 156 hours a month
  • At ₹250 per hour, that is ₹39,000 a month, or about ₹4.7 lakh a year

That counts only time. Offcuts that are lost, jobs under-priced on an old steel rate and rework from outdated drawings are usually larger, though harder to measure. To work out your own figures, use the Pothera ERP Cost Estimator and ROI Calculator.

What does Bsquare’s research say about Excel and Tally in India?

From the Indian Manufacturing ERP Adoption Report 2026 (500 factory owners, 12 states):

  • 15% use only Tally or accounting software, and 9% use Excel, manual methods or no system
  • 34% have a fully deployed ERP
  • In the metals and fabrication group, 28% had a fully deployed ERP and 51% had none, with a median payback of 26 months. That group had only 35 firms, so read these as survey findings, not market-wide facts
  • 42% of non-adopters named staff and management resistance as the top barrier, ahead of cost at 31%

When should a steel fabricator stay on Excel?

Be honest about this. Stay on Excel if you have one site, a small number of jobs, one person who keeps the sheets accurate, no traceability demands and no plans to grow. Plan to move when growth, a second site, an audit or a large customer makes accuracy matter more than convenience.

How do you move from Excel to steel fabrication ERP?

  1. Map your real process. Write down how an enquiry becomes a quote, a job, a dispatch and an invoice.
  2. Clean your masters. Standardise item names, grades, sections and vendors before moving them.
  3. Decide the scope. Start with the areas that hurt most, such as inventory, job work and costing, and add modules later.
  4. Migrate opening balances. Move opening stock, open orders and vendor and customer balances, not years of history.
  5. Train by role. Stores, production, quality and accounts each need their own session.
  6. Run in parallel briefly, then switch fully. Pothera ERP typically goes live in 8 to 12 weeks for 10 to 100 users.

Frequently asked questions

Can a steel fabricator run on Excel?
Yes, while operations are small. It becomes risky when many people share data, stock and offcuts must be tracked, or customers ask for traceability.

What is steel inventory management software?
Software that tracks steel stock by lot, weight, length and piece, issues it against jobs, records returns and offcuts, and values it accurately in real time.

What is inventory management in the steel industry?
Controlling raw material, work in progress and finished goods so that stock is accurate, traceable and linked to jobs, orders and costs.

What is the difference between steel fabrication ERP and Excel?
Excel stores data you enter by hand. ERP records transactions as they happen, links departments to one database and produces reports from live data.

When should I move from Excel to ERP?
When stock stops matching, job costs arrive too late, drawing changes cause rework, or outside processes cannot be reconciled.

How long does moving to ERP take?
With Pothera ERP, typically 8 to 12 weeks for 10 to 100 users, depending on scope, sites and data readiness.

Will I lose my Excel data?
No. Opening stock, masters and open orders are migrated, and you keep your old files for reference. The effort depends on how clean your data is.

Do I need to keep Tally?
It depends on your scope. Pothera ERP includes accounts and finance, so discuss with our team whether to move accounting too or phase it.
